By mid-afternoon 7 had accepted through the seat form, none had declined and 18 were still out, with seat confirmations closing Friday. The new responses view on the dashboard tracks each one.

  • Attendance policy: miss no more than 2 of 7 sessions, stated in the application. Competitive program; a clear bar helps applicants self-select. The room pushed to make it firm.
  • Day choice locked per participant. Breakouts need the same recurring pairs.
  • The two colleagues in a pair must come from the same organization, and attend the same day. Same tools, same systems, real mutual support.
  • Recruitment timing: early August confirmed over late July. Lead time for PCI colleagues, buffer for internal approvals.
  • Program start shifts past Labor Day, September 7. The week before is a dead zone; people return with a back-to-business mindset.
  • Individual Claude accounts, not a team instance. Team minimums are inefficient at this scale, and participants keep their account and work after the program. Covered within the existing grant budget.

  • PCI employees out of the funded nonprofit cohorts. The program is funded as a foundation grant, which requires strict separation between nonprofit partners and internal staff.
  • Nomination replaces open application. A curated, relationship-led pipeline over mass sign-up. The guidance was to skew restrictive rather than open.
  • The no-rejection flow: nominate, score and shortlist, invite to apply, place or hold. Only the nominating relationship manager ever knows the round-one outcome. The nonprofit never sees a rejection.
  • Cap of two nominations per PCI member. Around 107 potential nominators; the cap keeps the pipeline strong without flooding it.
  • Outreach through individual PCI working-group members, not one broadcast email. More effective and more selective.
  • Weighted, scored rubric behind the nomination form. Hard disqualifiers became scored qualifying questions; ranking happens on the RW Institute side.
  • Separate PCI-only upskilling track approved: about seven sessions, 90 minutes plus homework, no cost, run outside the grant. Real competency for PCI staff without touching the funded program's scope or budget.
  • PCI working-group members may audit recorded cohort sessions. Observation access, cleanly separated from participation.
  • Recordings and homework will live in a new participant-facing hub; PCI's SharePoint links out to it. One canonical home, no email distribution.

  • The plan was presented to foundation leadership on Aug 17; the nomination call moves the moment the green light lands. The hold point was named plainly so nobody assumed the call was already out.
  • Every invited organization gets an off-ramp: take the seat or say it is not the right time, through the same link, on a short response window. A declined seat has to be visible fast so a new invitation can go out.
  • The confirmation step collects background on the organization's current tools and AI use. The working group sees the real starting point, and mismatches surface before Lab 1 rather than in it.
  • Invitations issued by the nominating PCI member from a shortlist. Relationship-led, matching the nomination model. Revised Sep 2: PCI sends directly with the nominator copied.
  • RW Institute sends the calendar series for both cohorts to the PCI leads; how far the invites travel is PCI's call. The dates were held on RW calendars only, and PCI decides nominator visibility.

  • The nomination call is out with PCI members, with a reminder to follow. A reminder makes sure every PCI member knows the call is live and open.
  • First rolling review on Wednesday, Sep 9. PCI pulls the nominations received from the review dashboard on Tuesday afternoon or first thing Wednesday; its internal Wednesday check-in reviews fit and clears the first invitations. Review, acceptance, and any pass-along take time, and starting before the close spreads that work out.
  • Invitations go in reviewed batches, strongest fits first, with 5 to 10 seats held until after Sep 14. Some nominators submit at the last second, and the reserve keeps room for that rush. Fit review weighs relationship history, not the score alone.
  • PCI sends the invitation directly to the organization with the nominator copied, naming who put them forward. The fastest path, and it honors the nominating relationship: a nominator who sees the invite go out sees their intention carried through.
  • The invitation is an opportunity, not an application: sign up if it fits, decline if not, inside a short window. Deferential language and an easy no keep seats moving to organizations that can use them.
  • The Sep 16 biweekly runs the next batch of reviews and invitations. The standing check-in becomes the second review point.
  • A communications plan joins the program. No open call, so public promotion starts once the cohort is set and features its members; PCI's communications partners get near-ready material to amplify. Leadership asked for it, and little else like this exists in the ecosystem to point to.
  • RW Institute updates the invitation template and the seat-confirmation page to the agreed route and adds a comms section to the hub. The templates in the hub predate this call.

  • The Lab 1 run-of-show drops the Copilot walkthrough as its opening frame; Copilot and data anonymization are still covered, later in the sequence. Keeps the curriculum's opening on strategic capability, the philosophy set on June 11, rather than one tool's workflow.
  • November 16 is the program wrap: Lab 7 has cohorts demo a completed workflow document in breakouts, no homework that day. A separate showcase event for Wells Fargo leadership and the original nominators will be added beyond Lab 7; its length, exact date, and placement around Thanksgiving are still to be worked out. Gives both cohorts a shared ending and gives leadership and nominators a way to see results.
  • Nominator communications now include a standard thank-you email to whoever nominated an organization, alongside the invitation to the nominated organization itself. Closes the loop with the people who made the nomination possible, not only the organization invited.
  • RW Institute confirmed it sends the cohort calendar series and account invitations to confirmed pairs, consistent with D24; the placeholder invite language is out of date and will be rewritten first.
    Later changed Sep 25: each participant sets up and owns a Claude Pro account, covered by Wells Fargo for six months, so no account invitations go out (D37).

What changed on July 24, and why it made the program better

Both pivots trace to one source: this program is funded as a foundation grant, and the grant requires a clean line between the funded nonprofit program and anything internal. Once that line was drawn, both changes followed naturally.

Why it is better: the pipeline starts from relationships instead of reach, the bar skews selective, and no partner organization is ever told no. Overflow is held for the next round, invisibly.

The path to Lab 1

Nominations closed Monday, September 14. The first rolling review ran Wednesday, September 9, PCI gave nominators a short extension, and the initial invitations went to 25 organizations on Tuesday, September 15, with 16 on the waitlist. Seat confirmations closed Friday, September 18. Cohorts were confirmed Thursday, September 24, with 25 nonprofits holding seats, and Lab 1 opens Monday, September 28.

On August 17, PCI Leadership set PCI staff participation aside for this round and chose to emphasize Wells Fargo's internal AI training instead. Every funded seat now goes to a nonprofit partner, which keeps the foundation-grant boundary clean. Individual PCI staff who want hands-on practice remain welcome at the open AI in Practice labs on Thursdays, a standing RW Institute event that sits outside this program. If leadership revisits an internal track later, the curriculum is ready to run.

Lab 2 held for the Monday cohort
The Monday cohort's Lab 2 ran on October 5. Participants connected their Claude to the Lab Guide so Claude could walk each of them through the lab at their own pace; where the direct connection failed, they downloaded the guide and added it to their AI Labs project instead. Breakout rooms were grouped by how far along people were, and several rooms reached the voice interview, some working from their own documents rather than the practice files. Lab 3 stays on Monday, October 12, a holiday for many; anyone who cannot join catches up from the post-session resources.

What Lab 2 taught
The direct connection to the Lab Guide failed for several participants, most likely because their computers' security settings block it. The downloaded copy works but stays fixed in time and will not pick up later updates, so the team is working on a connection that works for everyone. People using Claude in the browser keep their lab files inside the Claude project, because the browser cannot open folders on the computer. The free Claude plan cannot run the labs, because they need Cowork.

Lab 1 held for the Friday cohort
The Friday cohort's Lab 1 ran on October 2. Most rooms got through setup and into the interview, where Claude learns about each participant, and some went further. The session also showed the Lab Guide, which lets a participant's Claude answer questions about the program; it did not come up for everyone in the room, so its setup steps, including switching it on after adding it, go out in the follow-up. Lab 2 is Friday, October 9, same time, same group.

Breakout rooms are grouped by how far along people are, and each organization's two participants stay in the same room. Each lab opens with a quick check in the chat of who finished the homework, so the rooms can be set from it. Sessions start right at the top of the hour, and people can join five minutes early.

The official calendar invites for every lab session are on the team's calendars, through November 9 for the Monday cohort and November 13 for the Friday cohort. They replace the earlier calendar holds, which were cancelled on October 1. The Wells Fargo team is on the invites, so it also sees the follow-up after each session.

The Monday cohort received a Lab 1 recap and a Lab 2 prep email on the morning of September 30, with the Wells Fargo team copied. Lab 2 is Monday, October 5.

What Lab 1 taught
Setup was the hardest part for most people, mostly connecting a folder in Cowork, which now has to go through a Project. The team will make sure everyone is set up before Lab 2, and plans to use the Lab 1 recordings and facilitator notes to update every lab still to come.

The Monday cohort's Lab 1 ran on September 28. The main session was recorded, and breakout rooms are recorded too unless someone in the room asks in the chat not to be. Lab 2 is next Monday, October 5, same time, same group. The Friday cohort's Lab 1 is October 2.

16 participants from 12 organizations had sent their intake by September 27. Each one lands on the review dashboard, where Wells Fargo sees name, organization and setup status only.

After a walk-through of the participant journey, Start here became the one place for setup and the Lab 1 card now shows what happens in the room. The practice email thread says what it is for, the search box matches every word and jumps to the results, and the intake ends with an optional question about setup or access.

Anyone who has not finished setup comes anyway, uses Claude in the browser for the lab and gets setup help right after it. Facilitators sort people beforehand into three lists by how their setup stands, and anyone without a working setup uses Claude in the browser for the day. The session has a catch-up step, one facilitator floats for setup problems, and there is an optional 15-minute stay-after. Six Monday-cohort participants had not started setup as of the September 27 intakes.

The labs run in Claude, not Copilot. One participating organization that keeps its work in Copilot joins on Claude using only the practice files, so none of its own information goes into Claude, and it confirmed that this works.

The program is now Applied AI Labs for Nonprofits, the same name as the public event page. Page addresses, file names and the domain stay as they were, so every link still works.

Every lab teaches the move
Each prompt gets a line on what Claude will do and a note on why it is asked that way, so participants can use the same moves on other work. Labs 3 to 7 get it as they are rebuilt, and Labs 1 and 2 after. Lab 5's deck is started with Claude in the session and finished at home if it runs over.

Sessions run on Zoom, not Teams, so every nonprofit can join easily. RW Institute manages the session invites and any follow-ups through a Zoom event page, with Wells Fargo included for visibility.

The participant intake and pre-flight now run as a web form on the participant hub and land on the dashboard. The June-through-September decisions are settled and live on the site. What November 16 means and who sends the calendar invites were settled at the September 16 check-in. The cohort size and the October 12 session were settled September 25. These are the calls still open, each with a recommendation and the consequence of each branch.

Leadership asked for a communications plan; the shape above was agreed on September 2. What remains is the working session to plan the story and data approach in detail.

Labs 3 to 7 carry it as they are rebuilt; Labs 1 and 2 are retrofitted later.
